Hello! I just flew back from Atlanta where we had a heart-felt memorial event for Stewart Wieck. It was very much a reunion of folks from all over who had worked at WW and knew, loved, and respected Stew. More on that as the pics and videos start to get sent my way, but let’s just say that there were tears and laughs and I’m all scraped up from playing 4Square on the concrete outside the bar.
So this week, we have the start of the Dark Eras 2 Kickstarter campaign, and this blog post I was going to post as last Monday’s blog. As tired as I am, it’s actually very nice that this already existed:
This time of year is always crazy for Onyx Path because we’re getting ready for Gen Con. In between figuring out cool swag, booth demos, and our panels, we are also putting the finishing touches on this year’s brochures. Every year, I write a letter to you, our community, and our freelancers in the brochure, to talk about the changes we’ve experienced as a company. This year, when I was sitting down to think about what I wanted to say, I couldn’t fit everything in.
In our brochure where I’d be letting the world know the things that are happening to Onyx, I wanted to talk about the new plans with White Wolf, our growing list of games, and how we’ve evolved the ways we do business. I think some of the changes we’ve made deserve their own blog post; and ultimately, discussions about process aren’t necessarily a good topic for a brochure about our games.
So first, let’s look back to see the roots. When I first started Onyx Path, I worked with a lot of the same people I had a relationship with from my White Wolf days. The philosophy I had was to trust the developers I had already worked with and continue with the same general process structure as we’d been using since the WW days. I gave the devs a lot of leeway to manage their own contracts, submit pay schedules, and do the business odds and ends because they already knew how to do it and were the ones talking with their writers anyway — which worked great in the beginning.
As we continued to evolve and add more freelancers and games, I realized that our process needed to change for a couple of reasons. First, our developers were not in-house. They often do more than one project and work with multiple freelancers on a contractual basis. Most of them have full-or-part time jobs in addition to working with us. Even though they had all the info to fill out the contracts, those contracts do take time to pull together, and added more to their plate.
Second, because managing contracts proved to be a lot of work, it was very easy and natural for mistakes to happen. When errors did occur, the plan was that the devs would try and fix them, or bump the problem to me. We dealt with them on a case-by-case basis and continued to encourage freelancers to contact us if they had issues. And even then, sometimes, the dev told me about an issue and I’d be the one bobbling the ball on the fix.
Which is why the solution had to be to evolve the process; and to do that, we needed an company infrastructure that could adopt and adapt to us improving our processes. Which meant we needed Rollickin’ Rose to advocate for the developers and writers and editors and field concerns and questions, we needed LisaT to build new payment systems and to do the same with writing the contracts and getting them out and signed so that the devs no longer had to, and Mighty Matt McElroy to handle comp copies.
So, I say again, if you have freelanced for us and have an issue with payment, contracts, or anything else, the best way to get your problem resolved is to email us directly. If we do not receive an email, we can’t follow up with you to get your issues sorted.
With that all that in mind, we’ve moved this year to a better way of doing contracts for the kind of company Onyx Path really is. The growth of the company enabled that change, and we feel like there will be fewer errors and less stress for the developers. We created new forms so the developers could submit contract requests to LisaT with all of the freelancer’s information for the project. The developers still get to work with the people they want to work with and submit payment requests at key stages per the contract; but now we all have a clear record and centralized record of who’s working on what project as we produce the contracts in house, and can better follow up if needed.
As we continue to ensure contract requests, production, art notes, and payment flows smoothly, there may be other changes in the future — especially as we continue to hire and train new developers to work on our games. Developing RPGs has a lot of complex, moving parts, and it is a lot of work. Developers are indeed a rare breed.
To that end, we’ve also revamped how we pay our developers, too. Now they are paid with a payment structure that adds to the amount they earn if they are working on a core book, or a Kickstarted project that requires their extra involvement. Rather than basing their payment purely on word count, we’re now structuring things based on the sorts of tasks we’re asking them to do under the “developer” umbrella.
So that’s a bit more info on how Onyx Path continues to evolve and grow and I hope it wasn’t too tedious, but I wanted to explain how the overall process is now working. And again, if you are a freelancer and need to get an issue resolved, please feel free to email me directly. Communication is key as we can’t fix problems we don’t know anything about.

OK, I’m going to ask the shitty question and be totally deserving of scorn. Whats happening with the scarred lands players guide?
No scorn here! I’ve taken over communicating with the printer and they should be printing them at this point. I haven’t worked with this company, they were Stewart’s find, so I’m hedging that bet.

VERY wise words, Rich. You’ve ALWAYS had open lines of communication with your freelancers and your customers–like any good business should.
Unfortunately, some people won’t. Some people just like to complain.
Holden, David, Hayley, etc. will continue to whine and cry and badmouth your name and/or Onyx Path on social media because that’s what those types of people do. And then, when confronted about it, they do a quick hop, skip, jump, side-step into another direction(while complaining about how difficult it is to get hired).
Not going to sugar coat anything, because that’s not what I do. And I’d tell them the same in person.
Demon’s Night Horrors moves up the queue. Changeling’s manuscript is in approvals. Good times. Any hints as to what those six era and crossovers will be come Thursday? Dark Eras was amazing and I have high hopes for Dark Eras 2.

I gotta say, Demon Night Horrors was one of the easiest-to-redline books I’ve ever done.
Must… not… get… optimistic about Changeling moving forward. It’s been a long time… and I’ve been hurt before.
I’m trying not to allow myself to get in that same boat.
I don’t envy you but I’m glad you’re up to it. Everything I hear, I think most people don’t seem to get how much you do or have had to adapted to such a drastically changing dynamic. From a fan side I think it’s done great. Obviously I’d love it if I could get more of the stuff I like, but that’s more of a selfish ‘me not caring if other people get what they want.’
Looking forward to the new Dark Eras. I take it that it’s going to start ‘from scratch’ so to speak, rather than having a 99% done text version of the base Dark Eras, like we had last time?
Thanks, and you are correct. We decided that with the potential that we might want to add things to chapters during the course of the KS, like we did in DE1’s, it makes more sense to get everything written at once than to jury-rig a chapter after it has been written.
Yeah I just saw that in the Kickstarter e-mail, too. I like the names involved, but hope Chris Allen and the Forsaken crew get some work, their stuff has been fantastic.

So if I may ask. What does WW Manuscript approval entail, and how much closer does it get us to Changeling The Lost2e’s release? (Also, sidenot, definitely gonna pledge Dark Eras 2)
We send it in, they send us notes back, rinse and repeat if necessary until we’re all happy. How much closer is sort of an unanswerable question, though. It’s another stage for the project, and next would be editing and then layout, etc.
I’ll admit it. When I saw that Dragonblooded had moved on the development schedule I had to do a double take. I am overjoyed to see that moving along! My group -just- started our first Ex3 game last Saturday and we’re really excited to see that book after the previews.
I’m also glad to see you guys addressing some of the complaints that have been making the rounds about how you handle developers.
Yes, things are moving forward for Exalted again. I don’t think that’s really what I’m doing, but certainly there has been a bit of misinformation put out there and if by talking about our processes you can gain a better perspective on all that then so much the better all around.

No, other than it has taken longer than we intended to wrap up the text sufficiently that Mirthful Mike could use the text to get art. But the illustrations are being worked on now, so no worries.
Congrats to the Changeling the Lost 2nd Edition team on the move up to manuscript approval! 🙂 Excited to see the end product and any sneak peaks the developers wish to send out!
Agreed, but I think Changeling should be the kick starter after Dark Eras 2
I’d like it to be, but current plans are (or, at least, plans as of a few Monday Meetings ago were) for Cavaliers of Mars to be next out of the gate, sometime after Gen Con. I can live with that, even if I don’t buy into the game itself*, given that the campaign after it is likely to be for the Trinity Continuum (unofficial 20th anniversary edition).
* A Feast of Blades made me wary of running the game until I know more about the subcreation, and also with a certain sense that, not to put too fine a point on it, I liked the DEIMOS system better when it was called the Cortex system.
The second Exalted music suite is no longer in the Monday meeting list. Is it still a thing?
Was it actually on the list, I don’t remember doing that. But yes, things are fine with it and James is already working on the tracks.
I had thought that it was but I checked some older Monday notes and concluded that my memory is likely in error.
Great news on getting Dragon Blooded to redlines
Will the final download of M20 Book of secrets be available before the pod gets released? For sale at gen con?
When we put the final PDF and PoD up for sale on DTRPG, that final PDF final is downloadable into the Library of anyone who received the earlier PDF. As for GenCon, the answer is hazy. Ask again later.
Tomb of Dreams is a great partial resource, as are charm cards, but I don’t think I’m alone in the view that the sheer size of the Ex 3 core makes Exalted a little unwieldy for a standard gaming group.
I would love to see a stripped down Core Supplement that winnows the massive tome that is Ex3 down to a more manageable “players guide” kind of size – or even just a supplement that is only a repository for all the solar charms, spells and martial arts styles to stand with Tomb of Dreams.
I’m not saying one way or the other, but the possibility for such a version has been discussed. Mostly, we have to be mindful of the work our new developers are already responsible for, and how anything new might impact that. Right now. Thanks.
I’d like to second this, but in more general terms. I originally tried to purchase the two volume V20 book, but it was too late, and I would LOVE a three volume copy of M20. I know several people who have said straight up they would pay for the book a second time if they could get it in three volumes, just along the separate books that are already defined in the text. The 20ths and Exalted are beautiful texts, but they aren’t terribly practical at the table. Without rewrite if they could be broken up just by the layout team that would be a huge help.
You could call a local bookbinder. If you have a pdf, they could almost certainly make you a volume containing your choice of chapters made with whatever materials you’d like.
For Deviant, can the groups be called Septums, Cause, ya know, “partition separating two chambers, such as the chambers of the heart.” Totally not trying to sneak in a pun. but if I was Devianted Septum, would be totes funny

I saw that Dark Eras 2 has a setting that can be used for Deviant:The Renegades … ? Does that mean that we will be seeing Deviant sometime soon?
Both the Dark Era and Deviant itself still need to be written, so it’s on its way but not going to be released anytime soon.
